What This Builds
Right now, client reporting eats a chunk of every week: pulling numbers from each ad platform, dropping them into a sheet, writing the commentary, formatting a deck, and emailing it out client by client. This pipeline runs that sequence on a schedule instead. Every Monday morning, it pulls the prior week's numbers into a shared spreadsheet, asks an AI step to draft a short performance summary, drops both into a report template, and emails the finished report to each client automatically. Prerequisites

The Concept
Think of this pipeline as a relay race. Each leg hands off to the next without you touching the baton. A trigger starts the race (a scheduled time each week), the ad platform data gets pulled into a shared spreadsheet, an AI step reads that spreadsheet and writes a short paragraph about what happened, and a final step drops the numbers and the paragraph into a template and sends it. You still watch the race. You just are not running every leg of it yourself.
Build It Step by Step
Part 1: Build the data pull
- In each client's ad platform, confirm you have a repeatable way to pull last week's numbers. Some platforms have a native Zapier trigger for scheduled reports; others require a connected export or a middle step through a reporting tool your agency already uses.
- Create a Google Sheet per client (or one sheet with a tab per client) with columns for spend, impressions, clicks, conversions, and cost per conversion.
- In Zapier, start a new Zap with a Schedule by Zapier trigger set to run weekly, on the day and time you want reports to go out. Monday morning is a common choice since it reports on the week just closed.
- Add an action step that pulls the prior week's numbers from the ad platform (or from wherever your data currently lands) and writes them into the client's row in the Google Sheet.
What you should see: After a test run, the sheet updates with a fresh row of last week's numbers without you touching it.
Part 2: Add the AI summary step
- Add a new action step after the data pull. Choose either Zapier's built-in AI action or a connected ChatGPT step, depending on which account you would rather use.
- Set the input to reference the row of numbers you just pulled (spend, clicks, conversions, cost per conversion, and the same figures from the prior period for comparison).
- Use a prompt along these lines, adjusted for your agency's voice:
You are writing a short weekly performance update for a marketing agency client who is not a marketer. Using the numbers below, write two to three sentences summarizing what happened this week and whether performance is trending up, down, or flat compared to the prior week. Avoid jargon. Do not invent numbers that are not provided.

- Have the AI step write its output into a new column in the same sheet row, so the numbers and the commentary live together.
What you should see: A plain-language paragraph appears in the sheet next to the raw numbers, written fresh each week.
Part 3: Format and send
- Add a step that pulls the row (numbers plus AI summary) into your report template. If you built a Canva template with Magic Charts in an earlier guide, this can be a Zapier step that populates the template or triggers a document generation tool your agency already uses; if you prefer a simpler path, format the numbers and summary directly into an HTML email body.
- Add a final Email by Zapier or Gmail action (through your Google Workspace account) that sends the finished report to the client's contact, with a subject line like "Your [Month] Week [X] Performance Update."
- Turn on the Zap and let it run against one client for two weeks before adding the rest.
Part 4: Test and refine
Run the Zap manually with test data for one client before switching it on for real. Check that the numbers in the sheet match the ad platform, that the AI summary reads accurately, and that the email lands correctly formatted, not as a wall of unformatted text.
Real Example: A Home Services Client's Monday Report
Setup: You've connected Google Ads for a plumbing client and built a weekly Zap that fires every Monday at 7am.
Input: The Zap pulls last week's Google Ads numbers: 1,850 dollars in spend, 42,000 impressions, 610 clicks, 38 conversions, a 48.68-dollar cost per conversion, compared to 1,720 dollars in spend and 31 conversions the week before.
Output: The AI summary step drafts: "This week's ad spend was 1,850 dollars, up slightly from 1,720 the week before, and it drove 38 new lead conversions compared to 31 last week. Result: The formatted report, numbers and summary together, lands in the client's inbox by 7:15am Monday. You spot-check it against the Google Ads dashboard over coffee instead of building it from scratch.
Time saved: Client reporting commonly runs several hours a week across a full client roster once data pulling, formatting, and commentary are counted. Once this pipeline is running and tested, most of that time moves to a five-minute spot check per client.
What to Do When It Breaks
- The AI summary reads flat or repeats the same phrasing every week → Add more variety to the prompt (ask it to vary sentence structure) or feed it two weeks of comparison data instead of one, so it has more to say.
- Numbers in the report do not match the ad platform → Check the data pull step first. A common cause is a timezone mismatch between the ad platform's reporting window and your Schedule trigger, which can pull a partial week.
- The Zap runs but nobody notices the email never sent → This is the failure you will not see happen. Add a second, simpler Zap or a Zapier "Zap health" alert step that emails you if the reporting Zap errors out or fails to complete. Without this, a broken pipeline can go unnoticed for weeks while clients quietly stop getting their update.
- A client's ad account access changes or a connection expires → Ad platform connections in Zapier periodically need re-authorization. Check the client row for a blank or stale data pull before assuming a bad AI summary; the AI is often just describing incomplete data.
Variations
- Simpler version: Skip the automated ad platform pull and manually paste last week's numbers into the sheet each Monday, letting the AI summary and email steps still run automatically. Less setup, still saves the writing and sending time.
- Extended version: Add a Slack or text notification step that pings you with a one-line "reports sent" confirmation, and a conditional Path that flags any client whose cost per conversion jumped more than 20% week over week for a closer look before the email goes out.
